The lake, in winter
A committed Varenna–Bellagio day, followed by a buffered evening train from Milan to Venice. The day is fixed; the version of it is decided at seven in the morning.
Decision
Keep Lake Como in the trip, but treat the version — not the day itself — as weather-dependent. These are three parallel states, and exactly one of them is live by 07:00.
Varenna, ferry to Bellagio, a long indoor lunch, and an early return to Milan.
Suspended after reaching Varenna: enjoy Varenna, eat at a confirmed-open waterfront restaurant, and return early.
Severe wind, dense fog, snow/ice, or all-day heavy rain: substitute Como city, its cathedral and covered centre, a lakefront walk, and a long lunch. Use Brunate only if the funicular is operating and visibility is worthwhile.
The winter appeal is quiet villages and lake scenery, not villa collecting. Villa Monastero is closed Tuesdays and Wednesdays in December, Castello di Vezio is winter-weekend/holiday only, and the Bellagio villas are out of season.

- 08:20–09:24Target the nearest direct RE8 train to Varenna-Esino. If the winter timetable offers only about 07:20 or 09:20, take the earlier train.
- 09:25–10:20Varenna: Passeggiata degli Innamorati, old harbour/Riva Grande, Piazza San Giorgio, and coffee.
- 10:20Reach the ferry dock at least 20 minutes before the target boat.
- 10:40–10:55Target Varenna → Bellagio. Prior-winter backup: about 11:10.
- 11:00–12:15Bellagio: Salita Serbelloni, Basilica San Giacomo if open, and Punta Spartivento.
- 12:30–13:55Reserved, unhurried lunch.
- 14:00–14:30Gentle Pescallo/waterfront loop only if lunch ends on time; otherwise stay near the harbour.
- 14:35Return to the ferry dock.
- 14:55–15:10Target Bellagio → Varenna. Prior-winter backup: about 15:40, only if the rail connection still works.
- 15:10–15:25Walk uphill to Varenna-Esino station.
- 15:35–16:40Target direct train to Milano Centrale. This deliberately protects about two hours before the high-speed train.
- 16:40–17:05Collect the carry-ons.
- 17:05–18:05Early meal near Centrale or buy good train food. Be on the platform by 18:15.
- 18:35–21:03Target a direct Italo/Frecciarossa to Venezia Santa Lucia; current recurring Italo 8995 is a template only. Buy a flexible fare if the premium is modest.
- 21:15Check in near Santa Lucia or on a simple vaporetto route. No ticketed Venice plan tonight.

Sunrise is about 08:03 and sunset about 16:41; the early return uses the best light and protects the separate high-speed ticket.

Direct Milan–Varenna trains currently take about 64 minutes, run roughly hourly, and cost from €7.40 each way. Official Trenord route
The previous official winter timetable had 15-minute weekday Varenna–Bellagio crossings around 10:40/11:10 outbound and 14:55/15:40 inbound. That is evidence of feasibility, not a promise for 2026/27. The current adult fare is €5.50 each way, and the operator may suspend boats for wind or wave conditions. Lunch
